Audit Before Budget
Most Q4 plans are written as if the machine still works the way it did in May. It usually does not. Websites were updated, staff changed, consent settings moved, spend paused over the summer, and a tag somewhere stopped firing. None of that announces itself; it just makes the quarter look disappointing.
The audit below takes a day or two. Run it in order: measurement first, because everything downstream is judged with those numbers.
You cannot optimise a quarter you cannot measure. Fix the instruments before you push the throttle.
Measurement Layer
- Submit a real enquiry and follow it end to end: analytics, ad platform, inbox, CRM.
- Confirm what each account optimises towards, and that it is a qualified action.
- Check server-side events are firing and deduplicated against browser events.
- Review the campaign list for untagged, misspelt or off-taxonomy sources.
- Verify consent behaviour: accept, reject and no-choice should each behave correctly.
- Reconcile last month: platform conversions against CRM records, and explain the gap.
Media and Audiences
- Audience sizes: retargeting pools, customer lists, lookalikes. Rebuild what shrank.
- Creative age: anything running longer than eight weeks needs a replacement queued.
- Budget pacing: plan the warm-up, do not jump from paused to peak in one day.
- Exclusions: existing customers, current tenants, unqualified geographies.
- Seasonality: align the flight dates with the commercial calendar, not the month.
Site and Offer
- Top ten landing pages: one clear action each, visible without scrolling on a phone.
- Speed on mobile data, not office wifi.
- Forms: field count, error handling, confirmation message, and what happens next.
- Proof: current work, current numbers, current names. Remove anything stale.
- Contact routes: phone, WhatsApp and email all working and monitored.
Operations and Access
- Response time to a new enquiry during your peak hours. Measure it, do not assume it.
- Coverage over holidays: who answers, and on which channel.
- Two admins on every ad, analytics and domain account.
- Billing details, thresholds and invoices in order before December.
- An agreed weekly reporting slot with the people who can act on it.
